Bia Laser chết vì…đi trước một bước

Đây là một bài viết khá cũ về một đề tài không mới mà mình đọc được từ vtalinh blog, bây giờ post lại lên đây để lưu trữ và đọc lại những lúc trà dư tửu hậu cũng như muốn hứa hẹn mở rộng bàn luận thêm về đề tài này trong nhiều entry khác nữa. :D


Chào mọi người.

Tôi vẫn tin là Laser sẽ không thể thành công nếu tiếp tục duy trì phân khúc thị trường mục tiêu và cách đánh mass như đã từng làm.

Ngay từ khi Laser còn trên giấy, tôi cũng đã nêu vấn đề trong tranh luận với một người đang tham gia dự án này. Và buồn thay, dự đoán của tôi khá chính xác.

Marketing là chiến tranh. Hãy đọc Marketing warfare để biết thêm chi tiết. Binh pháp có dạy: Nếu quân ta mạnh hơn quân địch gấp 3 lần thì hãy đánh (Tôn Tử còn cẩn thận hơn: mạnh gấp 5 hãy đánh), bằng quân địch thì cầm cự, yếu hơn thì phòng thủ, yếu hơn hẳn thì rút để bảo toàn lực lượng. Mạnh hay yếu trong marketing được hiểu là mạnh yếu về quân số (sales), trang bị, kinh nghiệm, taì chính, cơ sở hạ tầng, thiên thời, địa lợi, nhân hòa…

Hãy nhớ lại cuộc chiến cola khi Pespi & Coca vào Việtnam, thế yếu hơn hẳn của Tribeco đã đẩy họ vào thế kẹt, nếu không mạnh dạn chuyển sang sữa đậu nành (mà sau này họ nâng cấp thành một category mới mang tên Thức uống xanh) thì ngày nay tôi tin là chúng ta k còn nhìn thấy Tribeco nữa.

Laser được tung ra k phải do ngẫu hứng. Họ cũng đã nghiên cứu thị trường rất kỹ để hiểu consumer. Logo, bao bì, slogan, POSM, cả một hệ thống định vị thương hiệu thể hiện rất tốt định vị của mình là dành cho những người trẻ trung, năng động, thành đạt, muốn chứng tỏ mình, đạp bằng mọi khó khăn, và một chiến dịch truyền thông tổng lực (IMC) dài hơi với một chuỗi seri quảng cáo do Sattchi thực hiện thể hiện rất tuyệt vời. Đến nỗi bạn nào đó trên diễn đàn bảo là của “Tây”.

Nếu người làm brand chỉ nhắm tới Brand Awareness làm mục tiêu thì kết quả quá tốt. Tuy nhiên, cũng như tôi đã nêu vấn đề trên diễn đàn trước đây, người làm brand phải nhắm đến bottom line (tức profit & loss), nếu lỗ mãi thì lấy gì để tái đầu tư.

Trở lại với Laser, với 30 triệu USD đầu tư (thông tin trên báo), hết 10 triệu USD bỏ vào dây chuyền “hiện đại nhất Châu Âu”. Rõ ràng khả năng “deployment” đã giảm hẳn. Nguyên tắc chiến tranh cũng như chiến tranh marketing là khi chúng ta yếu hơn địch thủ, khả năng vận động linh hoạt của chúng ta phải cao hơn địch thủ. Nguyên tắc “3 nhanh, 1 chậm” của chiến sĩ Mặt Trận Giải Phóng Miền Nam trước 1975 là “Đánh nhanh, thu dọn chiến trường nhanh, rút nhanh, và nghiên cứu chậm” giúp ta rất nhiều. Tribeco nếu không nhờ khả năng chuyển đổi cấp tốc thì cũng k còn tồn tại (SP cola là ví dụ). Với 20 triệu còn lại, Laser liệu đã mạnh hơn gấp 3 lần đối thủ là nhà máy bia Việt Nam với Tiger và Heineken chưa.

Một nguyên tắc nữa đó là Sales, chúng ta có thể hiểu đó là quân đội của Laser vậy. Đến gần thời điểm tung, Laser vẫn loay hoay tìm nhân viên và quản lý. Việc huy động luôn cả nhân viên Number One va Ben Thanh trợ giúp tuy hay nhưng nhìn kỹ lại đó là sự bế tắc vì kênh bán của họ hoàn toàn khác với kênh bán Laser nhắm tới. Một giám đốc Sales đã than thở với bạn tôi rằng giao target mà k có vũ khí đạn dược (tức là tiền tài trợ) vì chỉ có POSM k thôi chưa đủ. Cái outlet cần là tiền tươi (ngôn ngữ của trade).

Mỗi một kênh bán là một cứ điểm. Kênh bán của Laser muốn nhắm đến đều bị hùng cứ bởi Tiger & Heineken (ràng buộc bởi hợp đồng không hề phạm luật vì luật không cấm). Vậy muốn đánh bật địch thủ Laser phải đối mặt với 3 thứ: Một là tiền tài trợ phải cao hơn, Hai là, phải thuyết phục điểm bán là Laser sẽ bán được, Ba là, chủ điểm bán sẽ phá vỡ hợp đồng với VBL. Về tiền tài trợ có thể giải quyết, song rõ ràng Laser khó giải quyết được (hãy đặt địa vị của chủ điểm bán, liệu chúng ta có dám đặt cược từ bỏ một con cá to, để nhận một con cá nhỏ và được hứa hẹn một ngày nào đó nó sẽ lớn không). Do đó, chuyện thỏa hiệp bán chung đã xảy ra. Và như thế là chủ điểm bán đã vi phạm hợp đồng.

Có một người trong giới đã tình cờ gặp tôi và tỏ ý phấn khích “để xem Heineken làm gì”. Khi ấy, tôi tin chắc là Heineken không cần làm gì nhiều cả. Với vị thế của họ, cái họ cần làm là phòng thủ (Nguyên tắc chiến tranh, chỉ nên phòng thủ khi anh mạnh, lạ chưa?!). Và quả thật Heineken không chường mặt ra. Chỉ cần một vụ kiện chủ quán “cây dừa” vi phạm hợp đồng, tất cả các cứ điểm của Heineken đã được rào chắn cẩn thận, ngăn chặn sự xâm nhập của Laser. Lời trần tình của Ông Tổng Giám Đốc Tân Hiệp Phát trên báo về cái gọi là “cạnh tranh không lành mạnh” làm tôi đau lòng. Có bao nhiêu doanh nghiệp Việt Nam có đủ và dám bỏ ra 30 triệu USD. Nhưng tiếc thay, chỉ chú trọng đến marketing người tiêu dùng mà bỏ quên đối thủ cạnh tranh.

Heineken k ra mặt vì tôi tin là Heineken không muốn hạ mình xuống tiếp chuyện với một đối thủ đang trèo cao. Heineken sẽ bảo như thế này: “Laser k đủ tư cách tiếp chuyện với tao, Tiger, mày làm việc với nó đi”. Và Tiger đã làm.
Chắc các bạn còn nhớ loạt print-ad của Tiger “Bia tươi phải được rót từ máy” trên báo SGTT. Chỉ đơn giản là vậy, nhưng hiểm vô cùng. Câu copy đã chạm nọc đến Product Concept của Laser “Bia tươi đóng chai”. Đau không thể tả.

Vốn sức đã yếu vì nướng biết bao nhiêu quân (ý tôi nói là chi phí quảng cáo TVC, print-ad, POSM, chi phí nuôi Sales, bộ máy vận hành…) mà doanh số không được như dự kiến, nay Laser lại phải chịu thêm một mặt trận mới: đánh với Tiger. Chắc các bạn còn nhớ loại quảng cáo dạng bài viết về việc một vị giám đốc từng sống ở Tiệp Khắc (không biết nhớ đúng không) trăn trở về việc làm thế nào để sản xuất được bia tươi đóng chai mà vẫn giữ được hương vị, với câu kết luận “Bia tươi có thể đóng chai được”. Chuyện này làm tôi liên tưởng đến nước Đức Quốc Xã đang bị tơi tả với Liên Xô lại phải chịu thêm mặt trận phía Tây của Đồng Minh năm 1944 vậy.

Những quán như thế này không thể duy trì hình ảnh cao cấp của Laser được, các bạn có đồng ý với tôi không?
Còn chuyện Bến Thành, tôi tin là Bến Thành sẽ thành công vì như bạn nào đó đã nói Saigon còn mang tính ỳ tâm lý rất nhiều (do lượng khách hàng trung thành cao). Tuy nhiên, nếu Bến Thành đã nhận ra được điều đó thì nên dùng những chương trình kích hoạt thương hiệu tại điểm bán hơn là dùng nhiều về above the line. Cách đánh đó chúng tôi gọi là nhảy dù xuống hậu cứ của địch.

FANTASTIC FOUR: RISE OF THE SILVER SURFER  HARRY POTTER AND THE ORDER OF THE PHOENIX  EVAN ALMIGHTY  THE BOURNE ULTIMATUM

2007 will be a busy summer for movies, particularly sequels -- primarily third films in a series. No less than six third episodes will explode across movie theater screens in the United States and Canada between May 1st and the end of August. Three of those six third episodes will be released in May -- and they happen to be the three biggest sequels of the summer -- "Shrek The Third", "Spider-Man 3" and "Pirates Of The Caribbean: At World's End".

In June, the third "Ocean's" film hits the big screen ("Ocean's Thirteen") with Al Pacino and Ellen Barkin (both from 1989's "Sea Of Love") joining the crowded house of an eclectic cast that toplines with the likes of George Clooney, Brad Pitt, Matt Damon and Don Cheadle (all Oscar nominees or winners.) And in August, Matt Damon will be in another "third" film, "The Bourne Ultimatum", which is again directed by Paul Greengrass (Oscar-nominated director for "United 93".) And Brett Ratner (fresh from directing "X-Men 3") directs "Rush Hour 3", the third time directing Chris Tucker and Jackie Chan.

Daniel Radcliffe, Rupert Grint and Emma Watson return for a fifth time with the corresponding film in the "Harry Potter" book series, "The Order Of The Phoenix", which hits the big screen on July 13. All three will appear in the sixth and seventh "Harry Potter" films to close out the series as well.

Bruce Willis will look to reignite the "Die Hard" genre after a 12-year absence (the ill-fated "Basic Instinct 2" came after a 14-year absence) with the fourth film in the series "Live Free Or Die Hard" (June 27), while Steve Carell will take over from Jim Carrey in the sequel "Evan Almighty" with Morgan Freeman reprising his role as the Lord Almighty himself (June 22). "Rise Of The Silver Surfer" will be the second film in the "Fantastic Four" series in mid-June (June 15).

Adam Sandler will venture back into more comedic confines with "I Now Pronounce You Chuck And Larry" (July 20), and seven days later the much-anticipated "The Simpsons Movie" will look to make a mega-millions box office killing on the big screen.

Michelle Pfeiffer is back on the big screen in a big way this summer in three films: "Hairspray", "Stardust" and "I Could Never Be Your Woman".

It's safe to say that if you like summer you should like at least one of the following films on the release list below.


THE POPCORN REEL ONES TO WATCH THIS SUMMER

HAIRSPRAY starring John Travolta and Queen Latifah (Musical) RUSH HOUR 3 starring Chris Tucker and Jackie Chan (Comedy)

Directed by Adam Shankman, based on the Tony Award-winning Directed by Brett Ratner (fresh from last summer's "X-Men" sequel), who
Broadway musical about racial tension and conflict, the film jumps into another "third" film, a sequel to the first two films he directed,
also stars Michelle Pfeiffer, Christopher Walken and Nicole Blonsky and its been six years since "Rush Hour 2"



PREDICTIONS: "Live Free Or Die Hard" will be the summer's biggest disappointment and "Ocean's Thirteen" will fare less well than expected. The surprise hit of the summer will be "Bug", with Ashley Judd, and "The Bourne Ultimatum" will make a lot more money than its prior two films.
"License To Wed" will do very well on the comedy side, as will Adam Sandler's "Chuck and Larry". The "Fantastic Four" sequel will fare poorly.


If a Popcorn Reel audience member's opinion is any indication: <br />&quot;I don't like when they switch characters in sequels.  If they can't have the same actors they should just bag it.&quot;

"Bag it." Well, perhaps some of this summer's films ("Evan Almighty", "Fay Grim", "Ocean's Thirteen" will be a popcorn-only option!)

A documentary film on former homeless teenager Chris "Kazi" Rolle (above) who inspires a multitude of New York City teenagers to make their life stories into indelible works of art via hip hop music, in order to re-discover and redeem themselves. Kazi's program inspires the teens to challenge, change and better themselves. Long-time Hip Hop Project supporter Russell Simmons partners with Bruce Willis to donate a music recording studio to the Project. Out of it all comes struggle, survival, triumph, compelling narratives and incisive social commentary. Matt Ruskin directs the documentary and Diana "Princess" Lemon, Christopher "Cannon" Mapp and Mr. Rolle are featured, with appearances by Mr. Simmons, Mr. Willis, Sway and Doug E. Fresh

This 2005 film directed and written by Luc Besson ("La Femme Nikita", "Leon: The Professional", "The Fifth Element") finally gets to see the light of day in the U.S. of A. Rie Rasmussen (left) and Jamel Debbouze ("She Hate Me" and "Days Of Glory") in a romance about a con man whose life is dramatically reshaped by a suicidal woman with an angelic aura



FAY GRIM May 18 (Action/drama)
Hal Hartley's sequel to his original film "Henry Fool", which was released ten years ago in the U.S. and Canada. So-called "indie (film) queen" Parker Posey (above, last seen in "Superman Returns") stars as the title character of the new film, which will be screened at the San Francisco Film Festival in April.


GOLDEN DOOR May 11 (Drama)
A big gamble by a Sicilian farmer in poverty, who decides to move his entire family over to the United States at the turn of the 20th Century. With Charlotte Gainsbourg (above, center). Emmanuelle Crialese writes and directs. The film will open the San Francisco International Film Festival on April 26, and will also be featured at the Cannes Film Festival.

June 29 (Action)
Bruce Willis returns to re-invigorate "Die Hard" after a 12-year-absence as John McClane, who's trying to stop an Internet computer terrorist network from closing down the entire United States. Post Y2K and 9/11 implications aplenty, but can Mr. Willis and "Live Free" director Len Wiseman do what Christian Bale and "Batman Begins" director Christopher Nolan did to re-energize a dormant "Batman" film series? The difference is that the latter did it after only a five or six-year absence, and that's where Messrs. Willis and Wiseman will face an uphill battle. Gentlemen, start your engines (and prepare to "Die" easy at the box-office??)

Anne Hathaway ("The Devil Wears Prada") goes period piece with James McAvoy (last seen in "Starter For 10" and "The Last King of Scotland") playing Jane Austen before she became the Jane Austen

Michael Douglas stars in Mike Cahill's film about a mentally disturbed man who is convinced he has inherited gold from the gold rush era in California. The film screened at this year's Sundance Film Festival back in January.
